Buying a fixer-upper in San Francisco is almost never cheaper than buying a turnkey home. And the math is usually far worse than buyers expect. Construction costs have risen roughly 30% year-over-year since the pandemic. Sometimes, buyers are already paying 30% over recent comps in today’s escalating market, and once you open up walls, the surprises never stop. I’ve talked two buyers out of fixer-uppers just this week. If you’re watching HGTV and thinking this is your path to a dream home, let me show you why a gut renovation under $3 million in the Central Sunset tells a very different story. Why Does Buying a Fixer Upper in San Francisco Often Cost More Than Buying Turnkey? Buying a fixer-upper in San Francisco almost always ends up more expensive than buying a finished home because you’re paying escalated market prices for the purchase and escalated construction costs on top of it, and the surprises always push the renovation budget higher. I always say the cheapest renovation is to buy someone else’s construction project. What I mean is that the finances almost never pencil out when you add them up. Right now, buyers in San Francisco are paying 5 to 10% over the most recent comps on average and in some neighborhoods and price points, up to 30% over. So you’re starting from an already inflated purchase price. Then add the construction. On top of the purchase, renovation budgets routinely run 30% to 50% over the original bids. That’s not a pessimistic estimate, that’s what I see happen again and again. Contractors give you their best estimate before they touch the walls, and once they open them up, the surprises begin. Dry rot behind the framing. Foundation issues that weren’t visible. Systems that have to be replaced to support the new build. Every one of those is money the original bid didn’t account for. I had a client who bought a house, thinking they were embarking on a $1 million renovation. By the end of the project, it was $4 million. The foundation alone, which needed a full replacement to support the new renovation, cost no less than $250,000. That’s a number that didn’t exist in their original plan. And I talked to a seller just the other day who bought their house for $2.3 million and spent $350,000 just on architectural plans and permits. And that’s without doing any construction. They were hoping to sell and recoup that cost. Based on current comps and the property’s condition today, that’s not going to happen. What Are the Real Holding Costs of a San Francisco Fixer Upper? Beyond the construction budget, buyers taking on a San Francisco fixer-upper typically face at least $20,000 a month in combined holding and housing costs before a single wall goes up. This is the part buyers almost never factor in fully. If you’re buying a property worth around $3 million, your holding costs: mortgage, property taxes, and insurance, are probably at least $15,000 a month. Add rent for the place you’re living during construction, which in San Francisco is unlikely to be less than $5,000 a month. You’re already at $20,000 a month before the renovation even starts. And the renovation won’t start the day you close. Contractors aren’t sitting idle waiting for your call. Sourcing bids alone takes time. A realistic minimum is a month just for that process. Then you need architectural drawings. Then permits. In San Francisco, realistically, working through permitting before you can break ground adds another 2 to 3 months. So you’re looking at a three-to-four-month runway before anyone picks up a hammer, and you’re paying $20,000 a month the entire time. I talked two buyers out of fixer-uppers in Noe Valley just this week. Both were desirable properties in a very desirable neighborhood. But neither buyer had really done the math on what the full project would cost. And in both cases, when we walked through it honestly, the numbers didn’t work. What Did a Real San Francisco Gut Renovation Actually Cost? My clients bought their Central Sunset home for $1,850,000, spent $850,000 on a gut renovation, and are all-in at approximately $2.7 million — with no certainty they’ll break even after selling costs. This home is a real example of what a thoughtful, high-quality renovation looks like, and what it costs. The sellers bought it a few years ago for $1,850,000 and spent about a year doing a complete gut renovation of the interior. That renovation cost $850,000. Combined, they’re all into the home at approximately $2.7 million. Current comps in the neighborhood are showing around $2.7 million. In an escalating market like the one we’re in, it’s possible they clear that, but probably not significantly above $3 million. And here’s the catch: after factoring in the purchase price, all renovation costs, and the fees involved with selling a home in the Bay Area, which run 8 to 9%, they need to clear at least $2.95 million just to break even. That’s not a comfortable margin. And it’s not guaranteed. This renovation was done about three years ago. With construction costs rising roughly 30% year-over-year since the pandemic, the same renovation today could cost up to 90% more. The math that was borderline three years ago would be dramatically worse today. What Does Under $3 Million Get You in the Central Sunset and Why Is This Home Different From a Typical Flip? This Central Sunset home, just shy of 2,500 square feet, two bedrooms plus a primary suite and bonus room, was designed by the sellers for themselves, which means the finish level is completely unlike the cookie-cutter developer flips in the neighborhood. Most flips in this area have a very predictable finish: ultra-modern, cold, white-box feel. That’s what developer math produces when someone is optimizing for cost and resale speed. This home is different because the sellers designed it for themselves. They were not sparing expense. They were building the house they planned to live in, and it shows in every detail. What stands out: wide oak floors throughout, all windows upgraded, a statement stone fireplace with a full built-in bookshelf surround. The kitchen has a custom-built skylight that opens, custom cabinetry throughout, and a six-burner Italian ILVE range, that range alone runs $13,000 to $15,000. All appliances are hidden and integrated into the cabinetry, so the kitchen reads as one seamless, beautiful space rather than a collection of stainless steel. Custom hardware, high-end light fixtures, meticulously organized drawer layouts, these are choices made by someone planning to live here, not stage it. The sellers added a primary en suite during the renovation. A primary with backyard views, marble tile throughout, a soaking tub, a walk-in double rain shower, a towel warmer, and a walk-in closet done by California Closets. That level of primary suite is difficult to achieve under $3 million in San Francisco even today. They also added a bonus room and entertainment space on the lower level with custom cabinetry, a built-in TV, a second refrigerator, and direct walkout access to the backyard, a flat, wide, deep lot, which is genuinely rare. Unfortunately, the sellers’ jobs took them out of San Francisco much sooner than expected, before they got to enjoy the home they built. That’s what brought it to market. Sometimes it’s telling them what they need to hear. Here’s how transparent market analysis and strategic execution helped a West Portal family exceed expectations when the numbers didn’t look promising. The Situation In 2023, our clients purchased a 2-bedroom house in West Portal for $1.6 million. The property was meant for their son, who was heading to San Francisco State University. They invested nearly $1 million in a complete renovation, bringing their total investment to $2.6 million (not including future selling costs). Two years later, circumstances changed. Their son purchased a place closer to campus, and the family needed to sell. With typical selling costs around 9%, they needed to clear approximately $2.9 million just to break even. And the market hadn’t appreciated enough to make that number realistic. What the Comparable Sales Actually Showed We ran a thorough analysis of recent comparable sales. The market data: Recent comparable sales: High $2.6M to mid-$2.7M range Best comparable (with higher-end finishes): Pending at $2.8M Reality: $2.8M was the ceiling based on current market activity The Honest Conversation That Changed Everything This is where many agents diverge in approach. The easy path: Tell sellers what they want to hear to win the listing. Promise $2.9M or higher based on optimism rather than data. Our approach: Complete transparency about market conditions, even when the news isn’t comfortable. We sat down with detailed comparable sales data and walked through every relevant transaction. This wasn’t the conversation they wanted to have—they’d invested significant money and effort into this property—but it was the conversation they needed. We showed them exactly where the market was. Why Honest Pricing Advice Matters When agents overpromise to secure listings: Properties list too high Days on market accumulate Buyer perception shifts negatively Final sale price ends up below the true market value Once a property sits on the market, recovering momentum becomes incredibly difficult unless you wait months to reset. Our clients trusted us enough to hear the truth. That trust opened the door to a strategy that delivered exceptional results. The Strategic Pricing Decision Based on comparable sales and market conditions, we recommended listing at $2,395,000. Why Price Low When You Need High? In San Francisco’s competitive real estate market, strategic pricing below market value accomplishes several goals: Opens up the buyer pool across multiple price points Creates urgency and genuine competition Generates momentum from day one Lets market forces push the price up organically We set an offer date for one week after going live and prepared for the first open house. Getting the Property Market-Ready Even though the house was fully renovated, their son had lived there “kind of like a frat house” (their words) for two years. The property needed work before listing. We invested in floor refinishing and targeted updates. The sellers were understandably nervous about putting more money in when they were already hoping to break even. But proper preparation can be the difference between an okay result and an exceptional one. The Preemptive Offer: When Experience Matters Most After the first open house, a buyer submitted a preemptive offer at $2.8 million , matching our best comparable sale. Reading the Market Signals On paper, this offer made perfect sense: At the top of recent comparable sales Strong buyers with solid financing Would get the sellers close to breaking even But we were seeing something different. The open house activity was strong. The foot traffic, the questions people were asking, and the way buyers were lingering at the open house. It all pointed to genuine competition building. Real-Time Market Intelligence Having sold more homes than any other team last year gives you insights you cannot get otherwise. When you’re negotiating multiple offers every week, watching buyer behavior across dozens of transactions, you develop instincts about what genuine competition looks like versus casual interest. We recognized the pattern. This property had real momentum. Our recommendation: Respectfully decline the preemptive offer and ask them to return on offer date. A lot of agents would’ve jumped at that $2.8M offer. It was at the top of comps, after all. But constant market exposure teaches you when to hold and when to fold. This was a time to hold. The Art of Strategic Negotiation Several days later, four offers came in. The preemptive buyers returned—this time nearly $100K higher than their original offer. Multiple Offer Negotiation Requires Skill Getting multiple offers creates opportunity. Maximizing that opportunity requires experience and strategy. It’s not just about buyers bidding against each other. It’s about: Reading each buyer’s motivation level Understanding financing positions and flexibility Knowing which offers have room to move Structuring counteroffers that elevate everyone without losing anyone Recognizing leverage points and timing After closing hundreds of transactions, you develop instincts about when to push, when to hold, when to create urgency. The Final Result: $3 Million Final sale price: $3,000,000 We exceeded our best comparable sale by $200,000, and that comp had higher-end finishes. More importantly, we exceeded our clients’ expectations and got them out of what looked like a difficult situation on paper. Breaking Down the Success Listed: $2,395,000 Best comp: $2,800,000 Final sale: $3,000,000 Result: $200K over best comparable Sometimes the most valuable thing we can do is tell you what you need to hear, not what you want to hear. The difference came down to honest advice from the beginning, strategic execution based on market reality, and the experience to recognize opportunity when activity patterns showed genuine competition building. Only seven homes sold there in the last year, which means when one comes up, buyers who know the neighborhood win, and everyone else misses it. I’ve been telling buyers about this neighborhood for a reason. If you want the feel of one of San Francisco’s most distinguished neighborhoods without the price tag, Balboa Terrace belongs on your radar right now. Lawns, Alleyways, and 1920s Architecture: What Sets Balboa Terrace Apart I spend all day helping buyers understand every pocket of San Francisco, including the ones that never come up in the first conversation. Balboa Terrace is exactly that kind of neighborhood, and it’s one I find myself recommending more and more. It sits on the southwest side of the city, bordered by St. Francis Wood , West Portal , Ingleside Terraces , and — moving further west — Merced Manor and Inner Parkside . On a map, it looks like it’s on the edge of things, but it’s more central than it reads, and the transit access to downtown makes it genuinely practical for most buyers. What makes it rare for San Francisco: front lawns, grass, tree-lined streets, and rear alleyways with detached garages. I grew up in the Midwest, where that was just normal: alleyways, detached garages, that kind of layout. We really don’t have that in most of San Francisco. Here you do. The neighborhood was developed with a unified vision from the beginning, and an HOA has maintained that cohesion ever since. You get a consistent streetscape of 1920s architecture with Spanish revival and Mediterranean influences that still reads as classic, beautiful San Francisco, just without the front garage dominating every facade. One of my buyers just purchased a home here a few weeks ago. From the time we first met to the time they were in contract was one week. That’s how this neighborhood works — when something comes up, you have to be ready. How Does Balboa Terrace Compare to St. Francis Wood? Balboa Terrace sells at roughly 20% less per square foot than St. Francis Wood, despite sharing the same original developers, the same flat walkable streets, and nearly the same neighborhood character. Walking from Balboa Terrace into St. Francis Wood, the shift is subtle. The sidewalk changes. You’ll notice the red brick pavers with little diamond inlays that signal you’ve crossed over, almost like a yellow brick road. The homes get a bit larger. The price points get more serious. But the feel, the architecture, the tree-lined streets, and the access to West Portal? Nearly identical. In the last year, the average sale price in Balboa Terrace was $2.3 million. In St. Francis Wood it was $3.6 million. That’s over a million dollar difference. On a price-per-square-foot basis, St. Francis Wood comes in just under $1,300; Balboa Terrace is just over $1,000. That 20% discount is real and it’s meaningful, especially right now when everyone is looking for ways to find value without sacrificing the lifestyle they want. The HOA structures are different too. St. Francis Wood’s dues are based on property size and typically run a few thousand dollars a year. In Balboa Terrace, my clients are paying between $700 and $800 a year, though dues did increase 12% last year, in line with landscaping and maintenance costs. Both HOAs are primarily about maintaining cohesion and shared spaces, alleyways, landscaping, common thoroughfares, rather than restricting what you do inside your home. In most ways, you can still build and modify the house you want. What Does the Balboa Terrace Real Estate Market Look Like Right Now? Only seven homes sold in Balboa Terrace in the last year. Roughly one every other month, which means when inventory appears, hesitation is not an option. San Francisco has roughly 89 subdistricts packed into 7 square miles. A lot of these smaller pockets trade very infrequently, and Balboa Terrace is one of them. For context, St. Francis Wood had 14 sales in the same period, about one a month. Balboa Terrace, every other month, is even thinner. That low volume cuts both ways. Prices tend to be more stable when transactions are sparse. There’s no flood of comps pulling values around. But it also means buyers who aren’t prepared to move quickly will keep missing their window. My clients who just bought here got it right: they understood the inventory data, saw that homes in this neighborhood don’t sit around, and when the right property came up, they made it theirs. They’re now in a stunning home in a neighborhood most buyers weren’t even thinking about. If you’re seriously considering Balboa Terrace, the strategy is simple: get educated on the neighborhood now, before a home appears, so that when it does you already know what you’re looking at and what you’re willing to pay. Who Is Balboa Terrace the Right Fit For? Balboa Terrace is best suited for buyers who prioritize walkability and neighborhood character over sun, and who can give up a little on location in exchange for a lot on quality of life. I’ll be upfront: this neighborhood gets fog off the ocean. It’s not the sunniest pocket in the city. If the sun is your non-negotiable, it probably won’t be the top of your list. But I’ve found that buyers who can make that trade-off end up in a much stronger position in this market — because they’re not competing for the same thing as everyone else. The buyers I worked with here were a great example. The wife didn’t drive much, so high walkability was essential. They didn’t care about the sun. They wanted somewhere to set down roots, a real neighborhood with character, where they could see themselves raising a family for a long time. When they first came to me, they actually thought they wanted a fully developer-renovated home, something turnkey and completely updated. Then they walked into this 1920s house with the period details, the coffered ceilings, the original character in the living and dining rooms, and everything shifted. Suddenly, character mattered very much to them. The home had a renovated kitchen, period details throughout the main living spaces, bathrooms that needed love, no primary en suite in the traditional sense, and a small backyard. They made every one of those trade-offs willingly, because the neighborhood, the scale, and the bones of the home were exactly right. That kind of self-awareness, knowing what you actually need versus what sounds good in theory, is honestly what I see separating buyers who win from buyers who keep losing in a market like this one. What Is the Walk to West Portal Like from Balboa Terrace? From most of Balboa Terrace, West Portal is roughly a five-to-seven block walk, entirely flat, and the route passes through St. Francis Wood. West Portal is the main commercial corridor for Balboa Terrace residents, and I think the walk there is one of the genuinely underrated pleasures of living in this neighborhood. You’re walking through some of the most beautiful residential streets in San Francisco just to get to your coffee or dinner. That’s not nothing. West Portal itself has had a lot of investment in recent years. This is San Francisco’s most historic LGBTQ neighborhood and one of the most genuinely walkable areas in the entire city, with flat blocks, a commercial strip that covers everything from groceries to gyms to boutique shopping, and immediate access to Dolores Park, Noe Valley , Hayes Valley , and the Mission . In Eureka Valley , the MLS name for what everyone in San Francisco calls the Castro, 55 single-family homes sold last year at a median price of $3.1 million, and 77 condos sold with average three-bedroom units coming in at $1.6 million. What Makes the Castro One of San Francisco’s Most Walkable Neighborhoods? The Castro earns its reputation as one of San Francisco’s most walkable neighborhoods because it offers two full commercial corridors, Castro Street and 18th Street, that cover virtually every daily need in a flat, easy-to-navigate stretch. Walking through the neighborhood, I’m always struck by how complete it feels. On Castro Street alone you have a hardware store that’s been an institution since the 1930s, multiple pizza shops, a famous cookie shop, boutique men’s clothing stores, a French seafood brasserie with a back patio, a Phil’s Coffee, a Walgreens , a Mollie Stone’s grocery store on 18th, and I genuinely wondered about this while writing this — possibly more gyms per capita than any neighborhood in San Francisco. On this one stretch: Soul Cycle, a Pilates studio, Barry’s, and Fitness 24. That’s four. And I love a neighborhood where you don’t have to get in a car to stay healthy, run errands, get a massage at Wella, or have a great dinner. What makes it especially strong for buyers is that the walkability isn’t limited to one strip. Walk a few blocks south and you’re into the restaurants and shops along Church Street. Go toward Noe Valley and you hit another full walkable corridor. The neighborhood sits at the center of several of San Francisco’s best areas, which means you’re not just buying access to the Castro, you’re buying access to everything around it. What Is the Castro’s History and Neighborhood Character? The Castro is San Francisco’s most historic LGBTQ neighborhood and one of the first gay neighborhoods in the United States, and it carries that identity with genuine pride, flags flying on every block, full windows with nothing to hide, and a community that I think truly welcomes everybody. One of the things I love most about San Francisco as a city is how inclusive it is, and the Castro is where that spirit is most visible. You don’t need to live in one box to live in this neighborhood. Every walk of life is welcome, and the neighborhood has that energy. It’s lively, urban, and full of personality. Walking through it, you hear it. It’s not a quiet neighborhood. It’s a neighborhood that’s alive. The Castro Theater is a very historic venue where I’ve personally seen the Rocky Horror Picture Show (where you can get up and dance) and Frozen with my kids in a sing-along format was closed for two years and is set to reopen. That’s a big deal for the neighborhood. It’s one of the main cultural anchors of the area and everyone I talk to is excited to have it back. The local resident I spoke with at the hardware store put it well: the neighborhood is finding its voice again. Some of the older businesses have turned over, which has brought in new energy, while the legacy spots that have been there for decades give it roots and a community feel. The result is a neighborhood that feels both historic and alive at the same time. What Are the Real Estate Prices in the Castro / Eureka Valley Right Now? In Eureka Valley 55 single-family homes sold last year at a median price of $3.1 million, or approximately $1,350 per square foot. I want to be clear about the MLS naming because it trips up a lot of buyers searching online: if you’re looking for the Castro on a listing map, you need to search Eureka Valley. That covers the flat commercial area most people think of as the Castro, and extends all the way up the hill. Those median prices, $3.1 million, $1,350 per square foot, closely mirror Noe Valley , where I have a lot of buyers looking at both neighborhoods simultaneously. The difference is that Noe Valley has specific streets and blocks where prices spike significantly above that median. That’s something I can walk you through if you’re comparing the two. If $3.1 million is out of range, the condo market offers real options. There were 77 condos sold in Eureka Valley last year, and the average three-bedroom, one-bath condo came in at $1.6 million, roughly half the single-family price. There’s a lot of housing stock in the neighborhood, and the period architecture makes even the condos worth looking at seriously. What Is Liberty Hill and How Does It Compare to the Flat Castro Streets? Liberty Hill is the elevated section of Eureka Valley. It stretches up from the commercial corridor toward Liberty Street and Sanchez and it trades the flat easy walkability of the Castro strip for some of the most spectacular city views in San Francisco. I’ve sold more homes on 21st Street than any other street in the city, so I know this hill well. Up here, the neighborhood gets significantly quieter. Streets like Liberty and Sanchez twist around in ways that mean you’re not getting cut-through traffic unless you live there, you’re not driving through. That privacy, combined with the views, is a major draw. The views themselves are hard to overstate. Looking north toward the city, and catching the bay in the distance it’s stunning. I’d say the only other location in San Francisco that rivals these views is Clarendon Heights , but Clarendon Heights is a car neighborhood. Liberty Hill, for all its elevation, is still relatively easy to get down to the Castro strip quickly. Getting back up is the workout. Prices up here reflect the premium. A home that just sold on one of these streets this week came in at close to $2,500 per square foot. It was a small house, and I’d note that price per square foot tends to spike on smaller homes because the denominator is lower, but it was a one-of-a-kind property with a very notable architect, and it received more than 20 offers. San Francisco architecture sometimes produces something that just steps outside the norm, and when that happens, everybody wants it. This was that house. For reference on what this section can look like at the high end: a home with a yellow door on this stretch that we did a full video on, which became one of our most popular videos on the channel, sold for approximately $6.3 million about a year and a half ago. What Neighborhoods Can You Walk To From the Castro? From the Castro, you can walk to Noe Valley, Hayes Valley , the Mission, and the edge of Dolores Park, making it one of the most centrally connected neighborhoods in San Francisco for people who want to move between different areas on foot. This is the part buyers underestimate until they actually walk the neighborhood with me. Head south and you’re in Noe Valley. Head northwest over the hill and you’re coming down into Nopa , with the park nearby. Head toward Church Street and you hit another full restaurant and cafe strip. Keep going and you reach the Miss
